Fishbone Diagram

A Fishbone Diagram is a visual problem-solving tool used to systematically analyse the possible causes of a problem. It is also known as a cause-and-effect diagram or Ishikawa diagram. This method is widely used in quality management, process improvement, manufacturing, product development, customer experience, operations, marketing and project management. It is called a fishbone diagram because its structure visually resembles the skeleton of a fish.

The main purpose of a fishbone diagram is to focus not only on the visible outcome of a problem, but also on the possible causes that may have created that outcome. It can be used for problems such as increasing customer complaints, declining product quality, longer delivery times, decreasing organic traffic on a website or advertising campaigns failing to deliver expected performance. The diagram helps teams look at the issue from different perspectives and organize possible causes into categories.

One of the key benefits of this method is that it makes complex problems easier to understand. When a problem occurs, teams often focus on the first visible cause. However, the visible cause is not always the real root cause. A fishbone diagram helps evaluate different factors such as people, process, technology, material, measurement, environment, method or management together. This makes the search for solutions more structured.

The diagram is usually built around a horizontal line. On the right side of the line, or the head of the fish, the problem or effect being analysed is written. The larger bones connected to the main line represent the major categories of possible causes. Smaller bones under each major category represent more detailed sub-causes. In this way, the team starts from the main problem and makes potential causes visible step by step.

The categories used in a fishbone diagram can vary depending on the industry and the problem. In manufacturing and quality management, the classic categories are often explained through the 6M model: Manpower, Method, Machine, Material, Measurement and Mother Nature. In service, marketing or digital projects, these categories can be adapted into more relevant headings such as team, process, technology, data, channel, content, customer, budget or operations.

For example, if an e-commerce website is analysing a drop in conversion rate, the main categories might include user experience, traffic quality, pricing, technical performance, product information, checkout process and campaign structure. Under user experience, sub-causes might include a confusing menu structure, weak filtering or poor mobile compatibility. Under technical performance, causes might include slow page loading, faulty redirects or issues in the payment step. This structure breaks the problem into smaller and more manageable parts.

Teamwork is important when preparing a fishbone diagram. Input from different departments or people involved in the process helps create a more comprehensive list of causes. Quality, operations, sales, customer service, marketing, product and technical teams may all see the same problem from different angles. For this reason, the diagram should not be based only on one person’s assumptions, but should include as many relevant perspectives as possible.

The process usually begins with defining the problem. First, the issue to be analysed should be written clearly and measurably. Instead of a vague statement such as “sales are bad,” a clearer definition such as “online sales conversion rate decreased by 20% in the last three months” should be used. The more accurately the problem is defined, the healthier the cause analysis will be. Vague problem definitions can lead to incorrect or scattered causes.

The second step is identifying the main cause categories. These categories can be selected according to the classic 6M structure or customized based on the type of work. In the third step, the team brainstorms possible causes under each category. At this stage, the purpose is not to immediately find the correct cause, but to create a broad pool of potential causes. Later, these causes are evaluated based on importance, likelihood, data support and level of impact.

A fishbone diagram does not prove the root cause on its own. This is an important point. The diagram makes possible causes visible, but understanding which cause is the real root cause may require data analysis, process review, user research, field observation, testing or additional analysis methods. Therefore, the fishbone diagram should be considered one of the starting tools in root cause analysis.

This method becomes stronger when used together with techniques such as the 5 Whys analysis. While the fishbone diagram categorizes possible causes, the 5 Whys method helps identify the deeper reason behind a specific cause. For example, in a problem such as “customer complaints increased,” the fishbone diagram may identify delivery delays as one possible cause. Then, by repeatedly asking “Why are deliveries delayed?”, the team may uncover deeper operational issues.

The fishbone diagram can also be used in marketing and digital analysis processes. Issues such as declining organic traffic, advertising campaigns generating low conversions, brand awareness not reaching the expected level, rising customer acquisition cost or users abandoning the checkout process can be examined with this method. For example, when analysing a drop in organic traffic, categories such as technical SEO, content quality, competitor activity, indexing issues, changes in search intent and backlink profile can be created.

For the diagram to be successful, the problem should be clearly defined, the categories should be selected correctly and the team should rely on data as much as possible rather than assumptions alone. If the identified causes are not prioritized, the diagram may turn into nothing more than a long list of ideas. For this reason, at the end of the exercise, the team should determine which causes are more critical, which data will be used to validate them, which actions will be taken and who will be responsible.

In summary, a fishbone diagram is an effective analysis tool that visualizes the possible causes of a problem under categories and helps teams think more systematically. It can be used in many fields, from quality management and manufacturing to digital marketing and customer experience. When applied correctly, it helps teams focus on causes rather than symptoms, break complex problems into smaller parts and develop more effective solution plans. However, to reach a reliable conclusion, the diagram should be supported by data analysis, testing and root cause validation methods.
